Problem
Agility's clients needed senior technology leadership to modernize platforms, tighten security and make delivery predictable across distributed teams, without a full-time CTO in every account. Teams delivered only 58% of committed PI objectives. Urgent scope insertions pushed out architecture and security work, which led to escaped defects and late executive escalations.
What I did
- Led AWS migrations for client platforms
- Replaced committee governance with a lightweight SAFe-based system: quarterly PI Planning, capacity-based backlogs, protected architecture runway, two-week control loops
- Put automated security gates in every CI/CD pipeline and shared Jira and pipeline dashboards with client leaders
- For a high-pressure partner integration: documented skipped controls and remaining risk, got the sponsor to own it, shipped behind feature flags and a kill switch, and required security sign-off before production
- Used the near-miss and rework data to make exceptions rare
Result
- Predictability 58% → 86-88%
- Change-failure rate 19% → 7%
- Recovery ~6 hrs → under 90 min
- Escaped defects about halved
Predictability stayed above 80% for three straight PIs. Security results over the same period: cyber exposure down 40%, phishing compliance 95%, security incidents down 60%. A reduced partner-integration slice shipped on time without waiving production controls.
